Lesson 13 min

Email is the silent thief

The average small-business owner spends 2-3 hours per day on email. Most of it is low-value: triaging, deleting, replying with the same canned answer to the same question. Today we cut that to 30-45 minutes — and the time we recover isn't 'a little less email.' It's 10+ hours per week you can spend on actual revenue work. The play: AI does the triage, drafts the replies, schedules the follow-ups. You hit approve. The inbox runs itself with you in supervisor mode, not laborer mode.

Key points

  • Small biz email cost: 2-3 hrs/day average
  • Today's goal: 30-45 min/day max
  • Time recovered: 10+ hrs/week for revenue work
  • Your role shifts: laborer → supervisor
Lesson 210 min

Superhuman AI — premium choice ($30/mo)

Superhuman is the email client built for speed. Their AI features (summaries, AI replies, AI write/rewrite) are now best-in-class. Cost: $30/mo. Worth it if email is core to your day. Setup: download the app, connect Gmail or Outlook, let it sync. Initial AI features that matter: 1) Instant Reply (one click → AI drafts a contextual reply you can edit), 2) Summarize Thread (long chains → 2-line summary), 3) Write For Me (paste a vibe → AI drafts a fresh email), 4) Split Inbox (auto-categorize by sender importance). Spend 30 minutes setting up your Split Inbox rules — they're the highest-leverage feature. Result: your inbox separates into VIPs, customers, internal, newsletters automatically. You triage by category in 5 minutes instead of by email in 50.

Key points

  • Superhuman: $30/mo, polished, fastest email client
  • Key features: Instant Reply, Summarize, Write For Me, Split Inbox
  • Spend 30 min on Split Inbox setup — biggest time saver
  • Best if email is core to your day (founders, executives, consultants)
Lesson 38 min

Shortwave — alternative ($20/mo)

If $30/mo is too much, Shortwave is the Gmail-native alternative. $20/mo. Same general AI features (summaries, replies, write) at a lower price. Less polish in the interface, but functionally similar. Setup is even simpler — Shortwave runs as a Gmail extension/web app, no separate inbox to manage. Real advantage: their AI is more conversational ('hey Shortwave, find me the email from last week about the proposal') — voice-style queries work better than Superhuman's structured commands. Choose Shortwave if Gmail is your home and you want AI features without changing tools. Choose Superhuman if email speed is your whole life.

Key points

  • Shortwave: $20/mo, Gmail-native, conversational AI
  • Functionally similar to Superhuman, less polished UI
  • Better for Gmail-first users who don't want a new client
  • Voice-style queries ('find me...') work better here
Lesson 48 min

Auto-categorization with Zapier (free option)

If you can't justify $20-30/mo, you can build a 70%-of-the-value version free. Zapier flow: every new email → Claude API reads it → categorizes it (Customer / Vendor / VIP / Newsletter / Internal / Spam) → adds a Gmail label. Your inbox auto-organizes. Templated replies are easy too — set up Zapier templates for the 5 emails you get the most ('order status check', 'pricing inquiry', etc.). Total cost: $5-20/mo via the Claude API + Zapier free tier. Less polished than Superhuman but covers the basics. Best for solo founders who don't yet have email volume worth subscribing for.

Key points

  • DIY: Zapier (free) + Claude API ($5-20/mo)
  • Auto-label every email by type
  • Set up 5 template replies for your most common emails
  • 70% of the value at 30% of the cost
Lesson 56 min

Follow-up automation

Follow-ups are where deals die. You email a lead, they don't reply, you forget to follow up, lead goes cold. AI fixes this. In Superhuman or Shortwave: every outbound email gets an automatic 'remind me if no reply' setting (default: 4 days). If no reply, the email returns to your inbox with the AI's suggested follow-up already drafted. You hit approve. For more advanced: use Reply (sales follow-up tool, $59/mo) to manage multi-step sequences. Day 1 first email → Day 4 follow-up → Day 10 final nudge → done. Set up once, runs forever. The conversion rate uplift from systematic follow-ups is typically 25-40%.

Key points

  • Follow-ups = where deals die without automation
  • Built-in: 'remind me if no reply' (Superhuman/Shortwave default)
  • Advanced: Reply.io ($59/mo) for multi-step sequences
  • Typical lift: 25-40% conversion uplift
Lesson 65 min

Daily morning ritual

Tools are useless without ritual. Set this 15-minute morning ritual: 9 AM, open inbox. Hit summarize-all (AI gives you a 1-paragraph briefing). Approve the AI-drafted replies for routine emails (most should be one-click). Flag the 2-3 emails that need YOUR specific thought. Close inbox. That's it. Don't reopen until afternoon batch. The 'don't reopen' part is the hardest and most important — multiple inbox checks per day are what destroy productivity, not the email volume itself. Schedule one afternoon batch (4 PM, 15 minutes). Done. You've handled email in 30 min/day vs 3 hours.

Key points

  • Tools without ritual = no real time savings
  • Morning 15 min: summarize, approve routine, flag the 2-3 hard ones
  • Afternoon 15 min: same thing
  • CRITICAL: don't reopen between batches — that's where the time loss lives

Templates to deploy

Copy-paste these. Customize the placeholders. Ship.

Zapier auto-label flow (DIY route)text
TRIGGER: New email in Gmail (any label)
STEP 1: Claude API → "Read this email. Classify as ONE of: Customer, Vendor, VIP, Newsletter, Internal, Spam. Just the label, nothing else. Email: {{Body}}"
STEP 2: Gmail → Apply label {{Step 1 output}} to the email

Custom labels in Gmail: Customer (red), Vendor (blue), VIP (yellow), Newsletter (gray), Internal (green), Spam (delete after 1 day)

Now inbox auto-organizes. Triage by label, not by email.
5 template replies (copy into Gmail templates)text
TEMPLATE 1: Order status
"Hi [Name], your order is currently [STATUS]. You should receive it by [DATE]. Track here: [LINK]. Anything else?"

TEMPLATE 2: Pricing inquiry

TEMPLATE 3: Out-of-scope inquiry
"Hi [Name], thanks for reaching out. That's outside what we focus on. You might try [ALTERNATIVE 1] or [ALTERNATIVE 2]. Wish you well."

TEMPLATE 4: Lead follow-up nudge
"Hi [Name], following up on my note from [DAY]. Are you still considering [PROJECT]? If timing isn't right, just let me know — happy to reconnect later."

TEMPLATE 5: Polite decline (saying no)
"Hi [Name], appreciate the outreach. I'm not going to be the right fit because [SPECIFIC REASON]. Best of luck with [PROJECT]."

Pick your industry variant

Same module, tailored advice. Find yours.

restaurant

Email volume usually low. DIY Zapier route is fine. Focus on: reservation requests, catering inquiries, supplier emails.

contractor

High lead-email volume. Superhuman pays for itself. Focus on: quote requests, scheduling, change orders, payment reminders.

dental

Use practice-management software's built-in features first (Dentrix/Open Dental); supplement with Shortwave for personal email.

agency

High volume. Superhuman ($30/mo) easily justified. Set up split inbox by client.

real estate

Heavy back-and-forth. Use built-in CRM email (Follow Up Boss, etc.) for client conversations + Shortwave for everything else.

5 common mistakes to avoid

We've seen people make all 5. Don't.

  • ⚠️Trying to apply AI inbox tools without ritual — the time savings don't appear
  • ⚠️Auto-sending AI replies without human review (one bad reply destroys customer relationship)
  • ⚠️Letting AI handle truly tricky/emotional emails — handoff matters
  • ⚠️Keeping notifications on (defeats batch ritual entirely)
  • ⚠️Subscribing to Superhuman + Shortwave + Reply + Zapier — pick 1 or 2, not all
